Building product is not what it looks like.

Afriendbuiltaproductinaweekend.Realapp,deployed,cleanUIthekindofthingthatusedtotakeateamamonth.HedescribedittoanAIinplainEnglishandwatcheditship.Monday,hepostedit.ByFriday,hehad40sign-upsand3thatstuck.

Weallheardstoriesliketheseeveryday.

Thisisthetrapalmostnoonesawcoming.Foryears,buildingwasthehardpart:theframework,thebugs,theweeksspentturningaFigmafileintosomethingthatactuallyran.Nowadesignerwithanideaandanafternooncanvibe-codeanappbeforelunch.Thebarrierisgone,whichisexactlywhybuildingisnolongerthethingthatmatters.

Isaythisasadesigner.Thescreeniswhereourinstinctsaresharpest,andourblindspotsaredeepest.Wefallinlovewiththeartifact,theflow,themicrointeraction,theperfectly-weightedemptystate,andquietlyassumethatifthethingisgoodenough,therestfollows.Itdoesn’t.“Agreatproductsellsitself”isthemostexpensivesentenceinsoftware,andit’susuallysaidrightbeforealaunchnobodyshowsupto.

Thenumbersareblunt.

Around90%ofAI-builtprototypesneverreachproduction.Andofthestartupsthatdoshipandstilldie,CBInsights’post-mortemskeeplandingononerootcause:nomarketneed,roughly42%offailures.“Ranoutofcash”topsthelist,butthat’sthecoroner’sreport,notthedisease.Companiesrunoutofmoneybecausetheycouldn’tgetpeopletowantthething,payforit,orkeepusingit.

Theproductwasrarelytheproblem.Everythingarounditwas.Solet’stalkabouteverythingaroundit.

Is it even worth solving?

Beforeasinglescreen:isthisarealproblem,anddoesithurtenoughthatsomeonewillpaytomakeitstop?

Mostfoundersanswerbyaccident.Theyaskfriends,“wouldyouusethis?”andmistakepolitenessfordemand.But“wouldyouusethis?”and“wouldyoupay$30amonthforthis?”aredifferentquestions,andonlyonepaysrent.

Therealworkisnarrowandconcrete.Whoexactlyhurtsfromthis?Whataretheydoingaboutitrightnow:thespreadsheet,theNotiondoc,thethreetoolsduct-tapedtogether?Thatworkaroundisyourrealcompetitor.Andwhatdoesthepainactuallycostthem?Ifthehonestansweris“notmuch,”youdon’thaveabusiness.Youhaveafeature.

Distribution is part of the product

PeterThielwrotethelineeverybuildershouldtattoosomewhere:“Poorsalesratherthanbadproductisthemostcommoncauseoffailure.”

Superiordistributioncanwinwithamediocreproduct.Asuperiorproductwithnodistributionwinsnothing.

AImadethisbrutal.Thebuildbarriercollapsed;thedistributionbarrierdidn’tmoveaninch.Sonowtenthousandbeautifulproductsfightoverthesameattention,andthewinnersaren’tthebest-designed.They’rethebest-distributed.

Pickonechannelandmakeitwork.Mostcompaniesgetzerochannelsworking;spreadthinacrossfive,andyouhavenothing.Gowhereyourbuyeralreadyis:thespecificcommunity,thesearchterm,thefounderaudience.Andknowthatconsistencybeatspolish.Steady,averagepostsout-distributeoccasionalperfectones.Onehonestquestionaboutyourlastlaunch:howmanyhourswentintobuildingversusgettingitinfrontofpeople?Ifit’s10-to-1,you’vefoundyourbottleneck.

Pricing is a decision, not a footnote

Mostfounderssetpricethenightbeforelaunchbyshaving20%offacompetitor.That’snotstrategy,it’saflinch,andpricingisthefastestleveryouhaveonrevenue.

Italsoshapeswhostays.Usage-basedpricingcutschurnbyroughly46%versusflat-rate,becausepeoplepayforvaluereceived.Higher-valueaccounts($250+/month)churnless;they’remoreintegrated,withmoretolose.Cheapplansattractyourmostrestlessusers.Getareadonwillingness-to-paybeforeyoubuild,notafterthenumberisbakedintoeverything.

Retention is the verdict on whether you built the right thing

Here’sthemetricthatquietlydecideseverything:churn.Youcanpaperoverweakacquisitionwithhustle.Youcannotoutrunaleakybucket.

MedianB2BSaaSlosesabout3.5%ofcustomersamonth;“good”isunder1%.Pre-product-market-fitcompanieschurnroughly4xhigher,becausetheproductkeepschangingundertheearlyuserswhosignedupforsomethingelse.

Butretentioncompoundsinyourfavor.Keepingacustomercostsabout5xlessthanwinninganewone,anda5%retentionliftcanraiseprofits25%+.Twomovesmostbuildersskip.First,fixinvoluntarychurn:failedpaymentsandexpiredcardscanbeupto40%ofthetotal,andit’sthemostfixablerevenueyou’lleverrecover.Second,shrinktime-to-first-value.Ifauserdoesn’tfeelthe“aha”inthefirstfewdays,they’realreadygone.

You have to live inside the metrics

Buildingisacreativeburst.Runningaproductisadailydiscipline,andthisisthepartapure“productperson”can’tcoveralone.

Everychurnedcustomerisamessage.Whydidtheyactuallyleave?Wheredidtheygo?Iftheyswitchedtoacompetitor,thatcompetitorisdoingsomethingbetterthanyou,andthereasonyoulostthemisyourroadmap,handedoverforfree.Watchcohorts,notsnapshots:arenewerusersstickingbetterthanolderones,orworse?Onenumbertellsyounothing.Thetrendtellsyouwhetheryou’rewinning.

NoneofthisshowsupinaFigmafile.AllofitdecideswhethertheFigmafilewasworthmaking.

Theromanticversionofbuildingproductisapersonoftasteshippingsomethingbeautiful,andtheworldbeatingapathtotheirdoor.Therealversionisonepersonwhoisequalpartsbuilder,marketer,seller,andanalyst,someonewhocandesignagreatonboardingflowandexplainwhylastmonth’scohortischurningfasterthantheonebefore.

AIgaveeveryonetheabilitytobuild.Itgavenoonetheabilitytosell,price,distribute,andretain.Thatgap,theunglamorous90%afterthedemoworks,iswherethewholeopportunitynowlives,becausealmostnobodyiswillingtodoitwell.

Theproductwasneverthehardpart.Itjustlookedlikeit.
